In data centers, hard drives and SSDs have always worked in synergy, deployed in support of different services, each with their own unique value propositions. Despite this reality, the claim is sometimes made that SSDs will replace hard drives in the data center within the next few years. Out of curiosity, we ran an analysis to understand what would need to happen in order for this to play out. Between 2015 and 2023, the entire NAND industry shipped 3.1 zettabytes of capacity output (or 3.1 trillion gigabytes). This required $208 billion in capital expenditure —approximately 47% of their combined revenue. Let’s compare this to the cost of producing hard drive capacity, using Seagate as a proxy for the industry. In this same period, Seagate shipped over 3.5ZB of storage with a capital investment totaling ~$4.3 billion, or around 5% of revenue. To summarize, the NAND industry spent about $67 billion per ZB produced, while Seagate spent about $1 billion per ZB produced. Looking ahead, the NAND industry is expected to invest about $73 billion from 2025 to 2027. This is estimated to yield 963 exabytes of storage for enterprise SSDs as well as other NAND products for tablets and phones. This translates to an investment of about $76 per TB of flash storage output. Applying that same capital price per bit, it would require a staggering $206 billion in additional investment to replace the 2.723 zettabytes of hard drive capacity forecast to ship in 2027. In total, that’s nearly $279 billion of investment for a total addressable market of ~$25 billion. Or in other words: a 10:1 loss. This data not only demonstrates to the incomprehensible scale and efficiency of hard drive manufacturing, but also the magnitude of the financial and logistical barriers in contemplating a wholesale transition from hard drives to SSD. SSD is a remarkable technology, and excels at performing specific tasks requiring low-latency data transfer, but the idea that large-scale data centers will fully rely on them is littered with pitfalls.
